Below is the shape of a typical engagement — what happens each month, what you have at the end of it, and what we need from you — followed by the work this method has already delivered. It describes a process, not a promise: what we build depends entirely on what we find in month one.

Before you sign

A 30-minute call, and an honest answer

We ask one question — what eats the most hours in your business? — and then tell you what we actually think, including when the answer is that automation is not worth it yet, or that what you need is a plain integration rather than anything involving AI. No deck, no obligation. If you decide not to go ahead, you still leave with our read on which of your processes is worth attacking first.

Document

We map how the work really happens

Your engineer sits with the people doing the job — on-site where that is practical, because watching work happen surfaces things no interview will — and maps every step, exception and hand-off. Not the documented process: the real one, including the workarounds nobody mentions in a meeting and the judgement calls one person makes without noticing.

What you have at the end of it

An operating map — how the process runs today, where the hours actually go, and what it would look like with automation built in. Written down properly and yours to keep. Most companies have never had this, and it earns its keep before a line of code exists.

What we need from you

About an hour a week from someone who genuinely knows the process, and permission to watch the work happen.

Month 2
Automate & measure

We build it — and prove it works before it touches live work

We build on top of the systems you already run. No migration, no rip-and-replace. Then, before anything goes near live work, we build a golden dataset: twenty or more real cases from your business with the correct answer hand-labelled, and run the system against them. AI where it earns its place, plain automation where that is simpler and more reliable.

What you have at the end of it

A working automation, plus an eval report: the pass rate on your own documents, a breakdown of how it fails when it fails, and how often it correctly hands a case to a person instead of guessing. If a vendor cannot give you this, they do not know whether their system works — they know it demoed well.

What we need from you

System access, and someone to sanity-check the labelled examples. Those labels define what "correct" means for your business, so they should not be our opinion alone.

Month 3
Improve & monitor

We tune it against real volume, then keep watching it

Live traffic finds what a test set cannot: the supplier who changed their invoice layout last month, the order written as a paragraph of prose, the scan that came through crooked. We feed those back in, narrow the set of cases that still need a human, and put monitoring around the whole thing so failures surface immediately rather than silently.

What you have at the end of it

A monthly report — what we built, what it unlocked, and what came off your critical path. Including where the numbers did not move, which is usually the more useful half.

What we need from you

Tell us what is actually working. The fastest improvements come from whoever sits closest to the exceptions.

This is the typical shape at ¼ capacity — five days a month, one process. At ½ or a full engineer it either compresses or covers several processes in parallel. Some processes are proved inside three weeks; others need most of a month just to document properly. We will tell you which one you have after the first fortnight, not at the end.

And after that?

Whatever the backlog needs. Scale up to ½ or a full engineer for a push at the next process, hold at ¼ if there is a steady stream of improvements, or drop to ⅛ — around two days a month — once things are stable and it is mostly monitoring. You can also stop: no exit fee, and a documented handover is included either way.
